Case Study: From MVP to Enterprise Platform
The Challenge: There was a promising hardware concept (touchscreen devices for hotel rooms) but was stuck in pilot mode with three hotels using patched-together technology that couldn’t scale. The system lacked granular content management and usage analytics, making it impossible to demonstrate real value or attract the VC funding needed to compete in the hospitality technology market.
Technical Evolution: I joined as the sole developer supporting pilots built on C, PHP, HTML / CSS, and MySQL running on Linux servers and QNX-based proprietary hardware. When we achieved product-market fit, I architected a complete platform redesign from the ground up. The new system featured custom embedded Ubuntu devices, Python backend services, PHP / JavaScript frontends, and a PostgreSQL database. These were all designed to meet 24/7 uptime requirements and scale from pilot installations to entire 4-to-5 star hotel chains.
Solution Delivered: I built and delivered in three distinct phases:
- Pilot enhancement: Added granular content management and usage analytics that demonstrated 80%+ guest engagement (compared to competitors’ <=5%)
- Enterprise architecture: Designed a scalable platform with early adoption of JSON APIs and microservices architecture that passed VC technical due diligence with flying colors
- Production system: Led the development team to 20+ engineers delivering the industry’s only physical in-room device solution
Technical Challenges Overcome:
- Complex PMS integration: Built dual TCP/IP and RS232 interfaces with zero-error protocol compliance, including bi-directional communication for room billing, which was a significant upgrade from our original read-only interface
- Microservices at scale: Implemented an early microservices architecture that allowed rapid iteration of independent components without system-wide impact
- Quality at speed: Maintained code quality during rapid scaling through comprehensive code reviews and test environments with mock hotels and devices
Results: The technical roadmap I developed secured $5M+ in VC funding. The platform achieved 24/7 uptime serving 1,500 rooms with 2.5-day turnover cycles, delivering 80%+ guest engagement rates that far exceeded industry standards. We became the only company offering physical in-room devices while competitors relied solely on mobile apps, establishing clear market differentiation.
My Role: I evolved from sole developer to system architect to engineering director, scaling the team to 20+ engineers while implementing hybrid waterfall/agile methodologies and maintaining hands-on involvement in all feature specifications and code reviews.
